Here's the diagnostic: take your last five outreach emails. For each one, ask: "Could I send this exact email to a different person with the same title at a different company?" If the answer is yes, your outreach is title-based, not human-based. It's generic. And generic outreach in enterprise B2B converts at single-digit percentages regardless of ICP accuracy.
The Decision Tree
Diagnose where your outreach breaks:
- If prospects open your emails but don't reply → Your ICP is right but your persona mapping is wrong. You're reaching the right companies but speaking the wrong language to the humans inside them.
- If prospects take meetings but don't advance → You have ICP + persona but lack empathy mapping. You know who they are professionally but not what drives their decisions emotionally.
- If prospects ghost after strong first meetings → You're single-threaded. One champion can't navigate procurement alone. Map the full buying committee: decision maker, technical evaluator, economic buyer, veto holder.
- If all three are happening → You've nailed ICP but skipped the other two layers entirely. Start with persona profiling, then build empathy maps for each persona type.

Every B2B purchase decision is emotional first, rational second. Your buyer uses ROI models and feature comparisons to justify a decision they've already made based on fear, ambition, or self-preservation. The founder who speaks to the emotion behind the title — "I know you just got promoted and the last thing you need is to sponsor a tool that fails" — closes deals that the founder pitching features never will. This isn't soft skills. It's the missing layer of your ICP.
